New terminology, governance decks, technology launches and transformation milestones can create enormous organizational activity without removing the constraints that caused the original problem.

A transformation is not successful because the implementation plan turned green.

Where it hides

Technology deployed without process redesign. AI layered over unstable knowledge. New governance with old decision rights. Metrics redesigned without changing incentives. Programs declared complete while frontline workarounds remain.

The test

Ask what is materially different for the customer, employee and operator. If the answer lives primarily in the presentation, the transformation may still be theater.
